How to Use Estimation Matrix

1

Choose Axes

Pick a preset (Value vs Effort, Impact vs Complexity, etc.) or define fully custom axes with your own labels for low and high ends.

2

Add Items

Anyone in the session can add tasks or features to evaluate. Items appear in the unplaced list ready to be positioned on the matrix.

3

Place on Matrix

The facilitator drags items onto the 2x2 grid, positioning each one by both axes. All participants see placements update in real time.

4

Prioritize

Items land in quadrants (Quick Wins, Major Projects, Fill-ins, Avoid). Use the quadrant view to drive prioritization decisions and export results.

Why Estimation Matrix?

Visual Prioritization

A 2x2 matrix makes trade-offs visible. Seeing all items on Value vs Effort at once is more powerful than discussing them one by one.

Find Quick Wins

The top-left quadrant (high value, low effort) reveals opportunities the team might miss. These are your sprint gold - do them first.

Avoid Waste

The bottom-right quadrant (low value, high effort) exposes items that shouldn't be on the roadmap. Killing bad ideas early saves sprints of wasted work.
